A well-planned superyacht refit saves time, reduces cost overruns and avoids surprises during the yard period. This complete guide covers scope definition, budget planning, yard selection, parts procurement and project management.

Why Refit Planning Determines Refit Outcomes

The difference between a refit that finishes on time and on budget and one that overruns by weeks and hundreds of thousands of euros is almost always planning — specifically, the quality of planning done before the vessel enters the yard.

Experienced captains know this. Chief engineers who have been through multiple refits know this. Yet the pressure of a busy season, late owner decisions and the sheer complexity of modern superyachts means that many vessels still arrive at the yard without a clearly defined scope of work, a realistic budget or confirmed parts availability.

When to Start Planning

For a major refit — one involving structural work, system replacements or significant interior works — planning should begin six months before the scheduled yard entry. For a standard annual refit covering maintenance, cosmetic work and system servicing, three to four months is the minimum.

The reason is not bureaucratic. It is practical. Specialist subcontractors book up months in advance. Certain parts — particularly for older vessels or systems from niche manufacturers — have lead times of eight to twelve weeks. Refit yards in the most desirable locations fill their slots early in the year.

Starting late means paying premium prices for subcontractors who still have availability, waiting weeks for parts that could have been ordered in advance, or accepting a second-choice yard.

Defining the Scope of Work

The scope of work (SOW) is the foundation of the entire project. It is a detailed document listing every item of work to be carried out during the refit, organised by system or department.

A well-structured scope of work includes:

Engineering and technical systems — Engine servicing, generator overhaul, watermaker servicing, hydraulic system checks, bow thruster maintenance, fuel tank cleaning, sea chest inspection.

Electrical and electronics — Navigation system updates, AV system work, electrical panel inspection, cable runs, battery bank replacement if due.

Exterior and deck — Hull painting, antifouling, topsides polishing, deck hardware servicing, anchor chain inspection and replacement if needed, davit servicing, tender maintenance.

Interior — Upholstery replacement, joinery repairs, soft furnishing refresh, galley equipment servicing, crew area upgrades.

Safety and compliance — Liferaft servicing, EPIRB battery and hydrostatic release check, fire suppression system service, MCA or flag state compliance items, class survey items if due.

Each item in the scope should have an estimated cost, responsible party (yard, specialist subcontractor, or vessel crew), and a target completion date.

Building a Realistic Budget

Refit budgets consistently overrun for two reasons: underestimated scope and unplanned discoveries.

Underestimated scope happens when items are left off the SOW because they seem minor or uncertain. Add a contingency of 20 to 25 percent to your base budget for a major refit. For a standard maintenance period, 15 percent is a reasonable contingency.

Unplanned discoveries are inevitable on any vessel over five years old. Opening up systems for servicing reveals corrosion, wear or damage that was not visible during normal operation. Hull surveys find osmotic blistering. Electrical inspections find wiring that needs replacing. Budget for discoveries — because they will happen.

For procurement specifically, get firm quotes on major parts before the refit begins. Waiting until the yard is open to order parts means paying express freight premiums and losing negotiating leverage.

Selecting the Right Yard

Yard selection depends on the nature of the work, the size of the vessel and the time of year. Key considerations:

Technical capability — Does the yard have the equipment and expertise for the specific work you need? A yard that is excellent for cosmetic refits may not be the right choice if you have complex engineering work.

Subcontractor network — Most yards use specialist subcontractors for electronics, carpet laying, upholstery and other trades. Ask for references and review their regular subcontractors before committing.

Availability and timing — The most capable yards in the Mediterranean and Northern Europe are booked months in advance. Confirm availability before building your refit schedule around a specific yard.

Location and logistics — Parts, subcontractors and specialist equipment all need to get to the yard. A yard in a remote location with poor freight infrastructure adds cost and complexity to procurement.

Communication — This is underrated. A yard project manager who communicates clearly, flags issues early and provides regular updates is worth more than marginal savings on the daily rate.

Parts Procurement During the Refit

Parts procurement is one of the most common sources of refit delays. A component that was not ordered in time holds up a subcontractor, who holds up the next trade, who holds up the delivery date.

Best practice is to identify all parts requirements before yard entry and place orders in three categories:

Confirmed orders — Parts that are definitely needed based on the agreed scope of work. Order these as early as possible, ideally four to eight weeks before yard entry for anything with potential lead time.

Conditional orders — Parts that may be needed depending on what is found during inspection. Identify these in advance, confirm availability and pricing, and place orders the moment the condition is confirmed.

Emergency stock — Maintain a small budget for parts that could not be anticipated. Having a procurement partner who can source and deliver quickly is essential for this category.

Maintain a live punch list of items discovered during the refit that were not in the original scope. Review this list against budget regularly rather than approving items as they arise without tracking the cumulative impact.

Confirm parts delivery dates weekly and flag anything at risk of delay immediately. A one-day delay in parts arrival can become a four-day delay in work completion when the subcontractor has moved to another vessel.

Document everything. Photographs of work in progress, written confirmations of scope changes, signed delivery notes for all parts. This documentation protects the vessel owner and provides a clear record for future refits.

Preparing for Redelivery

In the final week of the refit, shift focus to systems testing, snagging and preparation for departure.

Test every system that was worked on before accepting the vessel from the yard. Engine trials, generator load tests, bow thruster operation, electrical system checks, navigation equipment calibration. Snag lists should be closed out before you leave — following up with a yard from a different country is significantly harder than resolving items on the quayside.

Ensure all documentation is complete: service records for all systems serviced, certificates for safety equipment, invoices for all parts and work completed. These documents are needed for insurance, class surveys and future refit planning.
